I was attempting to make gunpowder and put it in a ball mill ( I used Sugar instead of Charcoal) and no it is a grey powder that barely burns, it was pretty hard too, anyone every done this before?

It is really dangerous to attempt this if your unexperiment and if you didn't have the proper ingredients and tools.
